My view, defining the project scope and its objects crucial step. If it is being worked out properly by involving the right stakeholders, understand their expectations, and the end result alignment. Definitely give a clear scope to be executed in the right manner.Worth mentioning also when the scope is well defined, it will be easier for the project Lead to keep track of the executed tasks the by assigning specific activities to suitable action party. By that this will aid to give quality end-results.

In developing a project scope document, I work backwards from the deliverables. With the deliverables defined, I determine what are the immediate predecessors to each deliverable. Next I define the predecessor to each of those predecessors and so on to the original activity of each string from each deliverable. I then list the activities in each string in/on Primavera, MSProject, Excel or other project management software. Next I tie the activities together in the reverse order in which I developed them. I am then able to develop the scope of work of my team with the required input from sources outside of my team.The next step is to identify the duration of each activity alone or preferably with the owners of the activity.

Work Breakdown Structure is developed for the project to identify the tasks & sub tasks for the completion of the overall project. Effectively breaking down tasks helps to plan the timelines better without making any task urgent due to being missed out in the planning phase.In my experience breaking down tasks could be best done from historical data of projects or involving concerned stakeholders/CFT.

Generating a Gant Chart has helped me in the past, by developing new ways to interact with the team and understand KPIs as well as determining conflict arising. I personally like to apply filters when using Excel or Microsoft Project and automate data from within the filters adjustments.

I prefer to set up mini-reviews or "sanity checks" as the project progresses. This allows one to adjust the timeline & and resources based on issues, deviations, or risks identified. I would rather identify early and adjust accordingly, than during the sunset of the project.

From my experience, any adjustment should be analyzed bottom-up but at the same time, someone (close to the project manager position) should approve it taking into consideration all the consequences from different perspectives that can appear.

El reto está en crear un modelo previo, para anticipar el desarrollo del proyecto. Nos enseñan que ahí está la clave..Pero algo de lo que NO siempre hablamos, es de los proyectos que tienen mucha relación con los “Cambios Culturales”. En los que el factor humano, el rechazo, la negación a re-aprender, y la poca adaptabilidad, se convierten en un factor que exige al proyectista una nueva habilidad: la FLEXIBILIDAD!! En este entorno el proyectista debe volverse, un SASTRE, que tenga la capacidad de crear el traje a medida que se requiere. Alguien con visión, perspectiva y flexibilidad que guíe y permita el desarrollo más orgánico del proyecto, sin querer encasillarlo en la rejilla del cronograma que el proyectista tradicional imaginó!
